Case study · Fleet technology

AiFleet

From me-too to investable.

Named the audience and positioned the technology as the differentiator. Close rate more than doubled, and a new product line triggered another round.

My role: Fractional CMO. Brand system, four-persona map, sales funnel rebuild, and the interactive proof tools.

Where they were stuck

AiFleet was building autonomous fleet operations in a category dominated by legacy logistics players. The technology was real. Sales and marketing were arguing about which audience to chase, because nobody had named the audience, and every pitch started from scratch.

What the market believed

The market read AiFleet as one more fleet operator with a software feature, indistinguishable from the incumbents it was built to displace. It was a technology company whose product happened to run trucks. A tech-first company telling a fleet-operator story gets a fleet-operator valuation.

What I changed

Name the audience. Position the tech.

  • Brand refresh. New visual and verbal system. New mission. New vision. New tagline.
  • Customer feedback. User interviews to position the technology as the differentiator, not a feature.
  • Persona development. Mapped four audiences. Shippers. Brokers. Employees. Investors.
  • Sales process rebuild. New marketing-to-sales funnel. New one-pagers. New sales decks.
  • Interactive proof. Built tools and demos that let prospects feel the technology before the call.
  • Sales and marketing alignment. Built the org structure between teams that had been operating in silos.

A new product line developed against an unmet industry need led directly to an additional round of fundraising.
